How We Do It

Engineer-to-order (ETO) projects are new, customized products that require constant interaction with the customer and nearly by definition, possess huge amounts of uncertainties. It is very difficult to achieve the customer’s expectations of on-time-delivery, full scope, and high quality when there are constant day-to-day changes in the schedule. These changes come in the form of design changes, integration delays, incorrect material orders, and other abrupt changes in the plan. As a result, project priorities quickly get out of sync between all departments, which forces:

  • People to wait longer for required inputs (permits, specs, drawings, BOMs, instrumentation, etc.).
  • People, especially experts and lead designers, must juggle multiple projects and tasks at the same time, creating bottlenecks.

No wonder why it was so difficult to deliver our finished product to the customer on time and on budget.

The real problem was that my drafters were always waiting – waiting for customer approvals, design reviews, bills of materials, drawing reviews… If I had a nickel for every time we had to wait, I’d be able to outsource all our work myself.

When my people got stuck on a task, I would have to chase down vendors, customers, and other departments while they waited. I was too busy fire-fighting instead of being close to my team to resolve their issues and assign the right priorities.
I felt like I wasn’t being an effective manager, and it showed through our poor results.

Eventually my people would get tired of waiting and start other drawings to get ahead of the schedule, but those design reviews never finished and tasks would get stuck again. This led to even more unfinished drawings and pushed out customer milestones. Do you know how frustrating and stressful it is to continue putting out fires without getting anything done?

That was then, and this is now.

We got out of this daily rut by synchronizing task priorities across all departments – sales, design, drafting, manufacturing, and commissioning.
